Multi-Channel Inventory Management Model

Opportunity
This leading retailer of outdoor clothing and supplies faced several operational challenges in managing inventory as it moved to expand and integrate its multi-channel efforts, while leveraging its inventory assets across multiple channels and multiple brands.

Additionally, the client realized that it needed to establish procedures and an appropriate organizational structure to ensure proper management of their inventory.

Solution
LakeWest Group designed an inventory management model applicable to the organization and internal processes in an effort to support multi-channel management, the leveraging of assets, and brand management. Recommendations were supported with best practice analyses of comparable retail models.

Results
LakeWest Group guided the client in the establishment of rules and protocols that incorporated the uniqueness of merchandising, planning, forecasting, allocation, and fulfillment requirements to each channel.


Inventory Management Process Redesign

Redesigned the distribution center inventory transfer process for a leading toy e-tailer and designed a new Transfer Management Application based on the new automated process. Coordinated and documented existing inventory movement processes, and created new detailed processes of all inventory movement and fulfillment in the following areas:

  • Vendor Receiving
  • Distribution Center Transfers
  • Customer Returns
  • Return to Vendor
  • Standard Orders
  • Pre-Orders
  • Just-in-Time Orders
  • Backorders


Integration of Process Redesign with New ERP System

Documented the existing business processes for a national fabric and craft retailer and designed new merchandising processes for an SAP R/3 implementation. The firm provided assistance with the review of current system processes and capabilities, definition and documentation of business requirements for the new system, and the development and documentation of business process procedures for the new system.


Integration of Business Processes for Mergers & Acquisitions

Assisted in the integration of business processes for the merging of two leading farm supply retailers. Specific business processes that were integrated include merchandising, payroll, point of sale, catalog, warehouse management, and advertising.
